How to start a CrossFit gym: affiliate fees, equipment, and real breakeven math
Opening a CrossFit box is not that hard. Making it survive year two is. Here's the honest cost breakdown, the affiliate math, and the operations stack for boxes under 200 members.
The CrossFit affiliate model is uniquely permissive — you pay the annual fee, hold your L1, and you're licensed. That's also the trap: low barrier to entry means most new boxes compete on the wrong things. Programming is a commodity. Community and operations are not.
Real startup costs
- CrossFit affiliate fee: $3,000/year (as of 2026). Non-negotiable, paid annually.
- L1 certification: $1,000 per coach. Budget 2–3 in year one.
- Equipment (6-athlete class base): $15,000–$30,000. Rigs, barbells, plates, dumbbells, kettlebells, rowers, bikes, boxes. Buy Rogue or Rep at entry; save the exotic stuff for year two.

The one metric that predicts survival
On-ramp completion rate. If under 70% of on-ramp signups convert to a full membership, your intro process is off — either the coaching feels rushed or the pitch to full membership isn't happening at the right moment. Track it in your gym CRM from month one.
Programming (the least important thing)
Members do not switch boxes because your programming is 3% better. They switch because a coach knew their name, remembered their knee, and asked how their week was. Program well, but don't sink 10 hours a week into it — use one of the licensed programming services ($100–$200/mo) and spend those hours on member touchpoints.
Equipment: what actually matters
- Rig with 6+ pull-up stations before anything else.
